That is the actual problem contract work solves. Nobody buys a production freeze dryer because they want one — they buy it because they have run out of runway on somebody else’s.
The trouble is that the machine has to be specified before the product proves its demand, and a system sized for a forecast that does not arrive is the most expensive idle asset on the floor. Contract runs invert the order: you prove the product, the pack format and the reorder rate on our equipment, and the capital question waits until the water load is a known quantity instead of a projection.
There is a quieter second reason. Freeze drying punishes guesswork — loading depth, pretreatment, freeze rate and shelf contact all move the cycle. A contract run is where those get settled on your actual product, at production scale, without you owning the learning curve in stainless steel.
The industry uses four words for roughly one thing, which makes offers hard to compare. Here is the distinction that actually changes your contract.
Toll processing. You supply the material and it stays yours from the dock to the pallet. We are paid for the run — machine time, operators, utilities. Nothing about ownership changes; the water leaves and the material comes back. Cleaner when you already have packaging, or when title matters to your insurer.
Co-packing. The same run, plus the product returns packaged and retail-ready. You buy the drying and the pack step in one place, which removes a transfer, a freight leg and a moisture-pickup window. Freeze-dried product is hygroscopic; every handoff between drying and sealing is a risk.
Co-manufacturing and contract freeze drying are umbrella terms covering both. If a supplier will not say plainly which one they are quoting, ask twice.
This is the part of contract freeze drying that quotes rarely explain, and it is the entire economics of the job.
The machine is not moving your product. It is removing water. So the size of the job is the pounds of water that have to leave — and two batches of identical weight can be very different jobs.

Same pallet in. A 52% difference in the work the condenser has to do. Run it on your own product with the sizing calculator, then turn any quoted run cost into dollars per pound of water removed. That figure is how you compare two contract quotes that look nothing alike — and it works on ours as well as anyone else’s.
An operation buys a machine that holds the batch and throttles the throughput. It happens constantly, because sizing was run backwards.
Shelf area is the number on the brochure, so shelf area is what gets compared. But shelf area only decides how much product fits. What decides how fast water leaves is the removal rate the system sustains: condenser capacity to trap the vapour, refrigeration to hold the condenser, vacuum to keep pressure where sublimation lives.
Cycle development is the other half — freeze rate, loading depth, pretreatment, shelf temperature staging, and where primary drying ends and secondary begins. On a high-fat raw treat those choices behave nothing like they do on sliced fruit. A freeze dryer is not an appliance you plug in. It is a refrigeration plant, a vacuum system, a controls layer and a material flow, and the room around it decides whether any of that works.
Build-out covers what is invisible in a product photo: electrical service and load, condenser heat rejection, glycol or heat-transfer-fluid loops, vacuum pump siting and oil management, defrost water handling, clean-out access, and the physical path product takes from freezer to loading to unloading to pack — because a layout that makes operators carry trays twice quietly costs more per pound than the machine ever will.
Every system runs on Siemens control architecture with Sublon technology tracking the freeze-drying process end to end: every cycle logged, every parameter visible to your operators, and the data available afterwards when you need to explain what a batch did.
Cycle time and throughput depend on your product’s form factor, loading depth, starting moisture and finished-moisture spec — not on the machine alone. The same system running sliced strawberries and a high-fat raw treat is two different throughputs. A single published figure is right for one product and misleading for the rest. You get the water load for your batch and a written commitment for your product specifically. If a supplier quotes one throughput number for everything they run, ask which product it was measured on.
They overlap. In toll processing you own the material the whole way through and pay for the run. In co-packing the product also comes back packaged and retail-ready. Contract freeze drying and co-manufacturing are umbrella terms covering both. The difference that matters commercially is who owns the material and who owns the packaging step.
From the water load, not the batch weight. A 1,000 lb batch at 80% starting moisture dried to 2% gives up 795.9 lb of water; the same 1,000 lb at 60% gives up 591.8 lb. Same pallet, materially smaller job. Pricing follows the water, because the water is what the machine removes.
Sizing a run and sizing a machine are the same arithmetic, so the honest answer comes from the same numbers. Contract work suits unproven volume, seasonal demand and product development. Owning suits steady, predictable water load where capital is cheaper than per-run cost over time. We do both, so the recommendation is not steered by what we have to sell.
